The meeting ended and I went straight back to the code. My hands were on the keyboard, but some corner of my head was still in the room. Should I have answered that one differently? And whatever happened to that agenda item? Only ten minutes later does the problem on the screen finally come into focus.
There are days you were busy and yet did nothing deep. We usually chalk it up to a shortage of willpower or focus. But psychology has a name for this exactly. Attention residue. Even after you stop one task and move to the next, thoughts about the first one cling stickily and eat into the attention the second one needs.
What’s interesting is that the variable governing how much residue you carry runs against intuition. The question isn’t whether you finished the work — it’s whether your mind let it go. This piece looks into that gap: what residue actually is, why closing a task matters more than completing it, and how to cut its cost in an era where switching has become a thing that happens by the minute.
What attention residue is
The person who formalized the concept is Sophie Leroy of the University of Washington Bothell. In her 2009 paper, “Why is it so hard to do my work?”, she posed a single plain question: why is it so hard for us to give our full attention to one thing?
The answer Leroy found is attention residue. When a person moves from Task A to Task B, part of their attention can’t follow at once and stays fastened to A. You’re doing B, but a slice of your mental resources is still processing A. So your performance on B suffers. In computing terms, you’ve launched a new process while an old one keeps holding memory in the background.
Here is the decisive point Leroy’s experiments pinned down. What grows the residue is moving on without finishing. But that “finishing” doesn’t mean the physical completion of the work. Less whether the task was actually done, and more whether a sense of closure — this is wrapped up for now — settled in the mind: that’s what divided how much residue you carried. Leave a task undone but let your mind set it down, and the residue shrank; complete it but keep your mind gripping it, and the residue came along anyway.
In other words, the lever for handling residue isn’t completion of the work but closure in the mind. Every remedy that follows branches off this one distinction.
An older root: the Zeigarnik effect
The observation that the mind holds onto unfinished work is far older than Leroy. In 1927, the Lithuanian-born psychologist Bluma Zeigarnik, working under her mentor Kurt Lewin, wrote up an experiment. People were given a series of tasks, some of them interrupted partway through, and were later asked what they remembered. The result was clear. People remembered the interrupted tasks better than the ones they’d carried to completion — often quoted as roughly twice as well.
There’s an anecdote often told as the origin of this effect. A café waiter remembers an order precisely as long as the bill is unpaid, and the instant it’s settled, forgets it clean. This phenomenon — where unfinished work survives in memory longer and more vividly — is called the Zeigarnik effect.
The Zeigarnik effect and attention residue look at the same thing from opposite sides. Where Zeigarnik looked at the side that says “an unfinished task lingers in memory,” Leroy looked at the side that says “the unfinished task left lingering then takes attention away from the next one.” Lingering in memory isn’t free. To the extent it occupies that space, you have less to spend on what you’re doing now.
Why is the brain built this way? Holding onto an unfinished goal is, in fact, adaptive. The debt unpaid, the promise unkept — not forgetting these, keeping a grip on them, would have served survival and trust. The trouble is that this ancient mechanism never anticipated a modern work environment where you swap tasks dozens of times a day.
Why it got more expensive now
Zeigarnik’s waiter didn’t change tasks dozens of times a day. Taking an order, carrying it, settling the bill — these were tasks with a relatively long rhythm. Even when residue formed, there was room for it to close naturally before the next thing.
Our days now are different. You’re writing code and Slack pings, you’re answering and a mail arrives, you’re reading and a meeting starts, you leave it and open another messenger. Switching happens by the minute. And the nastiest property of residue is that it accumulates. Each switch sheds a little attention onto the previous task, and when that switch happens dozens of times a day, the shed attention keeps piling up.
There’s research that measured the cost of switching directly, out in the field. Gloria Mark and colleagues at the University of California, Irvine observed office workers through their days and found that once interrupted, it took an average of about 23 minutes to fully return to the original task (a 2005 study). It’s a separate study from Leroy’s residue experiments, different in method and subject, but it points the same way. Switching carries a cost, and the price runs higher than we guess.
This is the real nature of the day you were busy and did nothing deep. It’s not that you didn’t work. It’s that you worked with part of your attention pawned to the task just before, every moment, so no single task ever got your whole focus. If flow is the state where challenge and skill mesh and the sense of time dissolves, a day stacked with residue is its exact opposite. You never get deep into anything, just skim the surface until it’s over.
Who exploits this loop
But that cut isn’t always taken by accident. The residue we’ve seen so far looked like something simply handed to us: a cost with no author, the byproduct of an environment that forces switching by the minute. Zeigarnik’s finding — that unfinished work holds the mind — is an exquisitely useful tool for anyone who wants to hold your attention longer.
A show cuts away at the most gripping moment to push you into the next episode. A game dangles a half-filled progress bar in front of you. A feed gives you no ending, no place to stop; a notification sits there as a red number. Residue is usually a cost we want to reduce, but these devices run the same principle in reverse. They manufacture the tension of the unfinished so your mind can’t set it down. Just as Zeigarnik’s waiter forgot the order once the bill was paid, these devices keep the bill unsettled so you never reach closure.
So modern residue isn’t only a problem of my focus. It’s also the product of an environment that manufactures and sells the unfinished. This is why leaving a trace of closure on the outside is more than a tidy habit: left alone, the environment keeps planting fresh unfinished business in your head.
How to cut it: leave closure on the outside
Eliminating switching altogether is unrealistic. Slack, meetings, notifications — they come bolted onto modern work. So the heart of any strategy for reducing residue isn’t to stop switching but to manufacture a sense of closure when you do switch. The discovery that the lever is closure, not completion, turns here into a practical prescription.
First, leave a trace of the ending on the outside. Before you stop, spend just a minute or two writing down where you got to and what you’ll pick up first when you return. This simple act is backed by Leroy’s own follow-up work. In a 2018 study with Theresa Glomb (Organization Science), Leroy pinned down two things. First, the more you expect to feel rushed when you resume an interrupted task, the harder it is to pull your attention off it. Second, spending even one minute on a “ready-to-resume plan” noting where you’ll pick the thread back up shrinks the residue and restores performance on the next task. A closing note moves the tension of the unfinished from your head onto paper; it artificially closes Zeigarnik’s loop.
A study confirming the same principle from another angle exists too. Masicampo and Baumeister, in a 2011 study (Journal of Personality and Social Psychology), showed that an unfinished goal produces intrusive thoughts that wedge into the mind — but that simply making a concrete plan for when, where, and how you’ll deal with it makes the intrusion disappear. You don’t have to actually finish it. Once the brain gets the signal “there’s a set place where this will be handled,” it feels less need to keep holding on.
Second, batch your switches into clumps. The total number of switches is, in effect, the total amount of residue. Instead of checking Slack and mail and notifications constantly, handle them in a set block at a set time, and you do the same amount of work while the switch count itself drops. Two hours of focus and fifteen minutes of catching up is far cheaper, residue-wise, than swapping thirty times by the minute.
Third, cut at a boundary, not mid-task. Recall that the condition that grows residue is switching from an unfinished state, and you’ll see that just changing when you stop has an effect. Stop not in the middle of a sentence or halfway through writing a function, but at a boundary where a small unit falls away naturally. The old writing advice to stop at a point where you know what comes next is exactly this principle.
Fourth, switch notifications from push to pull. Get dragged along by alerts that sound on someone else’s timing, and the initiative over switching isn’t yours. Turn notifications off and check at a time you choose, and at least you get to decide whether to close out this task right now. It’s a way of reducing the source of residue itself.
Fifth, slip a short reset between switches. Don’t plunge straight from one task into the next; leave a minute or two of gap. A drink of water or standing up briefly is enough. You’re giving the residual thoughts from the last task time to fade on their own. Lay a new task directly on top without this gap and the new one stacks onto the residue, blurring both.
All five say the same one thing. When you can’t finish a task, leave a trace of closure on the outside so your mind can set it down.
Closing
Attention residue doesn’t arise because you failed to finish the work. It arises because your mind couldn’t let the work go. And the mind doesn’t release what it holds when the work is actually done, but when it gets the signal that the work is done.
So on a day when you can’t finish everything, you’re better off learning to close than to complete. With just one line marking the spot you’ll return to, the mind safely sets the task down and comes back whole to the one in front of you. You can’t erase the residue, but you can choose where to leave it. In your head, or on the page.
